NZ importers can reduce supply chain costs in three ways: benchmark what you pay, consolidate how you ship, and plan orders earlier. None of them need you to cut quality.

Below is where the costs come from, how each strategy works, and the mistakes that wipe out savings.

Where do supply chain costs come from?

The factory price is only one line on the bill. Supply chain costs come from six places:

  1. Product cost: the factory price, plus any mould or sample fees.
  2. Freight: getting goods from the factory to New Zealand, including local charges at each end.
  3. Duties and border costs: any tariff, 15% GST, and NZ Customs and MPI biosecurity charges. GST is charged on the customs value plus freight, insurance, and duty. GST-registered businesses can claim it back as input tax.
  4. Quality costs: returns, rework, and refunds when stock isn't right.
  5. Holding costs: money tied up in stock sitting in a warehouse.
  6. Rush costs: air freight and express fees when an order runs late.

Your landed cost covers items 1 to 3 plus delivery to your door, excluding GST you can claim back. Items 4 to 6 sit on top, so track them too.

Strategy 1: How does benchmarking lower what you pay?

Benchmarking lowers what you pay by showing whether your price is fair or just familiar. You compare your current price against quotes from other qualified suppliers.

  1. Use the same spec for every quote: same materials, packaging, and order size, or the comparison means nothing.
  2. Ask for a cost breakdown: materials, labour, and packaging, so you can see where the gap is.
  3. Compare landed cost, not unit price: a cheaper factory further inland can cost more by the time goods arrive.
  4. Verify before switching: order samples and get the new supplier verified first.
  5. Consider splitting a range: keep your current supplier for what they do best, and move the rest.

Sourcing Hack: Keep the rival quote private, but tell your current supplier you've benchmarked. Ask them to match the price or explain the gap. If they cut the price, check the next sample against your approved one.

In one anonymised client project, benchmarking three alternative suppliers and splitting the range led to 13% lower landed cost across the top products, goods arriving about 3 weeks sooner, and 9% off the top product without changing suppliers.

Strategy 2: How does consolidating shipments cut freight costs?

Consolidating cuts freight costs because you pay for space, and fewer, fuller shipments waste less of it.

  1. Group orders by supplier region: suppliers close together can share one shipment.
  2. Move from LCL to FCL when volume allows: a full container often costs less per unit than several shared loads.
  3. Fix your packaging: flat-pack chairs and stackable tubs fit far more units in the same space.
  4. Line up ready dates: ask suppliers to finish within the same window so goods ship together.
  5. Use one freight partner: one partner booking all your shipping makes consolidation simpler. Our freight forwarding service can handle this.

Freight into New Zealand usually lands at Auckland or Tauranga, and local charges there add up. Fewer, fuller shipments mean fewer sets of those charges.

How do duty, GST, and levies affect your landed cost?

For goods from China, duty is often zero, but GST and levies still apply. Under the NZ-China free trade agreement, every product has been tariff-free since 2021 if it meets the rules of origin.

  1. Prove origin: a certificate of origin or a declaration of origin both work. Keep the records for seven years.
  2. Budget for GST: it still applies to FTA goods, at 15% on the customs value plus freight, insurance, and duty. If you're GST-registered, claim it back as input tax.
  3. Allow for levies: a per-entry biosecurity and Customs levy applies to import entries over NZ$1,000. See the current NZ Customs goods levies.

Check the NZ Customs free trade agreement guidance before your first order, so the paperwork is ready when goods land.

Strategy 3: How does better planning reduce costs?

Better planning reduces costs by removing rush fees, which cause most cost blowouts.

  1. Forecast your top sellers: even a simple three-month forecast helps suppliers plan production.
  2. Order before Chinese New Year: it falls on Saturday 6 February 2027, and factories typically close for several weeks around it.
  3. Book ahead of the pre-Christmas peak: sea freight space typically fills up months before Christmas, so ask your forwarder for cutoffs early.
  4. Agree lead times in writing: and check progress before the ship date, not after.
  5. Inspect before shipping: a pre-shipment inspection costs less than fixing faulty stock in New Zealand.

What cost-cutting mistakes should you avoid?

Avoid any saving that adds risk elsewhere. These four traps cost more than they save:

  1. Chasing the lowest quote: the cheapest factory can cost you more in defects and delays.
  2. Cutting inspections: skipping checks to save a fee can lead to a full shipment of faulty stock.
  3. Over-ordering to hit price breaks: a price break is a lower unit price for a bigger order. It doesn't help if stock sits for a year.
  4. Switching without testing: always sample and verify a new supplier first.

FAQs

What is landed cost?

Landed cost is the full cost of getting a product to your door: factory price, freight, duty, taxes, border charges, and local delivery. GST you can claim back as input tax is usually left out.

What is the fastest way to reduce supply chain costs?

Work out the landed cost of your top sellers first. That usually shows where the biggest saving sits, often in freight or rush costs rather than the factory price.

What is the difference between FCL and LCL?

FCL means full container load: you book a whole container. LCL means less than container load: your goods share a container with other shipments. FCL often costs less per unit once you have enough volume to fill it.

Can I claim back GST on imported goods?

Yes, if you're GST-registered. GST on imports is charged on the customs value plus freight, insurance, and duty, and registered businesses can claim it back as input tax.

Should I switch suppliers to save money?

Only after benchmarking and testing samples. Splitting a range often works better than moving everything, and your current supplier may match a fair benchmark.

How often should I benchmark prices?

Review your main products at least once a year, and again whenever material or freight costs shift noticeably.

How can a sourcing agent help cut costs?

A sourcing agent gathers comparable quotes, checks new suppliers, negotiates with current benchmark data, and plans freight. At Epic Sourcing NZ, we also run pre-shipment inspections so savings aren't lost to faulty stock.

When should I order before Chinese New Year?

Order well ahead. Chinese New Year 2027 falls on Saturday 6 February, and factories typically close for several weeks around it. Confirm your supplier's shutdown dates early.

Not sure where your biggest saving is? A quick look at your landed costs usually makes it clear.
