What exactly does a sourcing agent do? It is the question TK gets asked on almost every first discovery call. And fair enough, the term sounds vague. Is it like a customs broker? A trading company? Someone who just emails factories for you?

The short answer: a good sourcing agent is your boots-on-the-ground business partner in the country you are importing from. They are part detective (finding the right factory), part negotiator (getting the right price), part quality controller (making sure what you ordered is what you get), and part project manager (keeping everything on track).

The Core Job: Finding You the Right Factory

The first job of a sourcing agent is manufacturer discovery. This sounds simple, but choosing a factory from Alibaba product photos alone is a bit like choosing a builder by picking whoever has the nicest website. A sourcing agent brings established factory relationships, direct contacts without trading company middlemen, industry-specific knowledge about which regions specialise in what, and the ability to physically visit and verify factories before you commit a dollar.

Sourcing Hack #1: The Trading Company vs Factory Check When talking to a supplier on Alibaba, ask directly: are you a factory or a trading company? Trading companies buy from factories and add a margin. A sourcing agent can usually tell within 10 minutes of a factory visit. The tell-tale signs: a factory has production equipment, workers, and smells like manufacturing. A trading company has a showroom, samples from multiple brands, and feels like an office.

Price Negotiation: Where the Real Value Lives

When a factory knows they are dealing with a small overseas buyer, the quoted price reflects that. When they know a professional agent is involved, the dynamic shifts. Experienced sourcing agents can typically negotiate 10-25% off initial factory quotes. On a $50,000 product order, that is $5,000-$12,500 in savings. Beyond unit price, agents negotiate payment terms, sampling costs, lead times, and minimum order quantities.

Quality Control: The Part That Saves You from Disasters

Quality control is one of the highest-value services a sourcing agent provides. It happens in two stages:

  1. Pre-production inspection: Checking raw materials and factory setup before manufacturing begins
  2. Pre-shipment inspection: Checking finished goods before they are loaded into the container - your last line of defence

Sourcing Hack #2: The AQL Table Secret Professional quality inspections use an Acceptable Quality Level (AQL) table to determine how many units to check. Ask your sourcing agent to specify the AQL level in the inspection report. AQL 2.5 is the industry standard for most consumer goods. If your agent is not familiar with AQL, that is a yellow flag.

Logistics Coordination

Sourcing agents often manage the logistics chain too, including export documentation, sea or air freight consolidation, working with freight forwarders, and tracking shipments. Sea freight from China to Auckland currently runs $2,250-$2,750 for a 20ft container, up 36-38% from June 2026 into peak season.

What Does a Sourcing Agent in NZ Actually Cost?

  • Project fee: A fixed fee covering factory research, sampling, QC, and logistics coordination
  • Commission on order value: Typically 5-10% of FOB value
  • Retainer plus per-order fee: For ongoing supply chain management

When You Do NOT Need a Sourcing Agent

You probably do not need one if you are reordering from a factory you already know and trust, buying a commodity product with very low quality risk, or if your order value is very small and the maths do not work. Where an agent genuinely earns their fee is in new supplier relationships, complex products, and situations where quality control matters.
